Inside Valon · The work and the culture

The most intentional
company we know
how to build.

If you’re working at a startup, you should be chasing personal growth more than anything else. Valon is, above all else, the most intentional company we know how to build — you’re forced at every level to understand the entire picture. Some people love that. Some just want to do the work they were hired to do. Both are valid; only one belongs here.

How we work

Six standards. Hold yourself to them.

These are not aspirational. They’re how we filter for fit and how we coach each other once you’re in. Read them carefully.

01

Own the outcome.

Not the ticket, not the meeting, not the deliverable. The outcome. If it doesn’t work, you’re the one fixing it. If it does, you’re the one who made it happen.

“Ownership means software is a means to the end. If this were a pure software problem, it would have been solved 20 years ago.”
02

Find the problem before it finds us.

In a regulated business going live with homeowners, you don’t get multiple shots. Spot the structural weakness early. Escalate with judgment, fix it before it compounds.

“We can’t sweep things under the rug. As we grow, structural weakness will only multiply.”
03

Extreme common sense.

Depth-first search before you make a claim. When we ask you a question below the surface, you have substance and precision — not a vibes-based answer. Max-effort thinking is the floor.

“Don’t make us run the max-effort function for you. Reason it out before you say it.”
04

Use leverage. Rewire your brain.

Every six weeks a better tool exists. You learn it, throw out yesterday’s paradigm, and ship. Productivity-obsessed, not productivity-theatrical.

“If you’re relentlessly pursuing 5× impact, you have to expect to relearn how you work every six weeks.”
05

Communicate with candor and context.

Say the thing you actually mean — with the intent of getting to the truth, not winning a point. Receive it without performing offense. Within the walls of Valon, you just have to feel the truth.

“The intent is what matters. We’re trying to get to the right answer faster, not score points.”
06

Zero waste.

Zero-based budgeting on everything: time, money, headcount, attention. Start from what is actually needed. Don’t default to the way other companies do it.

“Don’t start with benchmarks. Start with what the thing actually needs.”
The anti-sell

Honestly — this isn’t for everyone.

We’re fortunate to have more demand than supply right now, which gives us the freedom to be honest about who Valon isn’t for. Read this. If any of it sounds like you, please select out.

You’re motivated by economics.
If you’re trying to hit a number, or earn a certain amount of money for a certain amount of effort, the equation almost certainly will not work here. You can probably make decent money somewhere else doing something easier. That’s fine. It just isn’t this.
You’re looking for frontier research, not enterprise impact.
The muscle we build here is willing outcomes into existence — taking seemingly impossible things in regulated finance and making them come to life. That muscle compounds; it’s rare and it’s why this is cool. If pure intellectual stimulation is what gets you out of bed, this isn’t the place.
You want to coast or pace yourself.
Internal motivation is non-negotiable. There is no version of working here where you do the minimum and the system carries you. We love the game, and we expect you to love it too.
You’re a high-level “fuzzy” thinker.
Our big vector is simple. The execution detail is what wins. If your superpower is hand-waving the macro and skipping the depth-first search, this isn’t the place.
You can’t embrace dysfunction.
You’ll be navigating broken-by-design industries. If “why doesn’t this just work?” is your default reaction, you’ll burn out fast. The dysfunction is your alpha — if it worked already, the opportunity wouldn’t be here.
“The work here is to turn impossible into done. The people who love that thrive. The people who don’t opt out early. Pick the right side of that line for yourself.”
Where we work

Mostly New York. A growing San Francisco.

We have a strong in-office culture but no anchor days. People who do their best work remotely do it remotely. People who do their best work in person come in. Impact, not location.

Valon team offsite
The team

We are building something difficult and worthwhile.

Many of our hires came from someone here vouching for them. Internal tenure on the leadership team is over four years; ~80% of our managers were promoted from within. A lot of people have been here for a while. The talent density is the thing we’re most proud of — and it’s what compounds.

Senior engineers regularly choose us over their other top options after meeting the team — including offers from frontier AI labs.
